How I break it down
Which call actually gets made, how often, and who is on the hook when it goes wrong?
What does that person genuinely look at before they decide, and what are they guessing at?
What is the smallest thing that changes the call next week rather than next quarter?
Now, what does this need to run on, and does it need anything new at all?

They are starting points, not quotes. What moves them is scope: how many systems the work has to touch, how much of the data already exists, and how quickly it has to be in front of real people. The first call is thirty minutes and ends with a straight answer about which shape fits, including when the answer is none of them.
You do not need a perfect brief. Start with the stubborn workflow, the missed signal, or the decision your team should be able to make better.
